Business Process Modeling and Organizational Change Management

Many Change Management interventions are based on the business understanding the TO BE processes, how the process will change end-to-end, including not only the processes within SAP but also how they will interface with the entire application landscape. I’d like to hear experiences and best practices. Who, how and when should those business process models be completed? What would be the role of Change Management in this piece?

Very interesting question!. This is the most challenging task an org unit is facing today. Before implementation you must be able to foresee what impact a new end to end business process would have on the present organizational set up. To visualize you need to have people who has knowledge in their respective business. It is no easy task. That is why you need to break & analyse each process in minute detail and compare “to be process” with the present process. To have an effective process in place you have to examine who is the Business process owner, if the owner does not follow or comply with the new process what is the risk involved, & what makes it mandatory that the process owner follows it and so is all down the line managers. What I mean to say is that by analyzing each and every new process you should be able to derive some KPI from this. This is how control can be built. This is all simple management technique but I have seen many new processes in ERP failing or not being used because of lack of Management control. I have answered who & how part. Now coming back to when part. The change management initiative has to start long before the actual ERP implementation. One has to prepare the organisation for taking a massive leap from a mere paper based organisation to accepting a system that can touch almost any business application. An organisation which has not prepared itself to accept the changes and hurriedly implements a system for the sake of project completion can see that the benefits projected in the business case may never be realized.

Hi,

The business requirements combined with the best practices drive the business process models.

In practice the business requirements keep changing,so is the model.

The answer to "when" is : based on the changing business requirements.

The answer to "who" is : The Business Process Owner

The answer to "how " is :By ascertaining the gaps in the existing model with respect to the new requirements [ gap analysis] and to bring about an optimal solution.The requirements are mapped in terms of T/codes,Reports in SAP.

The change management plays a huge Role here for the following reasons:

1]To start with this helps reverting to the original settings,should the changes have not happened as expected.

2] provides a transparent structure that depicts the road map of the changes, its impact ,dependencies etc.;thus obviates confusions etc.

3] Adoption of the best practices like getting approvals for the changed requirements,for transporting the Change requirements to Qlty,Production client etc,triggering the change in authorisations etc in the new environment [ access and process controls].

For example due to the changes,if the salary is credited to a new bank account of an employee,the change management ensures that the employee concerned has consented to this,if the organization's policy permit this;in SAP if the Technical settings are made with respect to this and so on.

4] Helps the IAuditor [ Internal and the IT Auditor] to examine the changes easily and effortlessly.
